The problem
Kestrel's storefront ran on an unsupported framework with a database schema nobody fully understood. Page loads averaged 4.8 seconds and checkout abandonment sat at 71%.
The business would not accept a maintenance window during Q4.
What we did
We ran a strangler migration: new routes served by the new stack, old routes untouched, traffic shifted page by page behind a proxy.
Checkout went last and shipped behind a feature flag at 1% of traffic, then 5%, then 25%. Any regression in conversion would have rolled back automatically.
The old system stayed live and correct throughout, which meant the team never had a night where everything was at stake.
The outcome
Median page load fell to 1.1 seconds. Checkout abandonment dropped to 43%, worth an estimated ₹4.2 crore in recovered annual revenue.
Zero unplanned downtime across the whole migration, including Black Friday.
They migrated our entire storefront through Q4 without a single minute of downtime. I did not believe the plan when they proposed it. I believe it now.
